HVAC Marketing: Turn the July Call Into a Five-Year Customer
The short version
HVAC demand arrives twice a year and leaves just as fast: "air conditioning repair" is searched about 673,000 times in July and 165,000 in December, and "furnace repair near me" runs 135,000 in January against 27,100 in May. Most HVAC marketing chases those spikes with ads. The companies that grow treat the spike as the front door and the maintenance agreement as the building: the July repair becomes a member, the member gets two visits a year, and the member is the first call when the system finally needs the $5,977 replacement.
Here is every channel we would consider for a one- to three-truck company, with what it costs in September 2026 and what it is for.

The July call is the start of a five-year customer
Three numbers explain the whole trade.
The first is the ticket. The average HVAC repair invoice reached $1,205 in 2025, up from $818 in 2021, according to Housecall Pro job data compiled in AnchorWorks' 2026 benchmark report (AnchorWorks sells analytics to contractors, so read its framing with that in mind). A replacement averages $5,977 for the air conditioner alone and about $7,500 for a furnace and AC together, per Angi's 2026 cost guide.
The second is the membership. The same report cites Mordor Intelligence's estimate that maintenance agreements now make up roughly 39% of US HVAC service revenue, with the average company converting 15 to 25% of new customers into members and the best converting 40 to 60%.
The third is the seasonality above. Demand for repair is four times higher in July than in December, so a company that only markets in the spike is buying every customer at peak price and letting them go in September.
Put those together and the shape of HVAC marketing is clear. The spike is where customers are acquired, because that is when they are searching. The agreement is where they are kept, because a member gets two scheduled visits a year and calls nobody else. And the replacement is where the year is made, because the member's ten-year-old system fails on your technician's watch, with your quote already on the fridge. Every channel in this guide is judged by one question: does it feed that funnel?

The maintenance agreement is the marketing engine
Most HVAC companies treat the agreement as a service product and the ads as marketing. It is the other way round. The agreement is the only channel that turns a customer you paid $64 to acquire into one who never has to be acquired again.
What the companies at 40% conversion do differently:
- The technician sells it, on the truck, at the end of the repair. Never a mailer afterwards. The homeowner has just watched the system fail and paid $1,205 to fix it; "two visits a year, priority in July, and 15% off today's repair if you join now" closes at a rate no email ever will. Write the script, pay a spiff per signup, and track it per tech.
- Price it at two visits and put it on autopay. A plan priced under what two tune-ups would cost sells itself; a plan on a card renews itself. The renewal call is where most agreement programs quietly die.
- Make the visit visible. Photos of the coil, the filter, the readings, texted to the homeowner after each visit, are the marketing for the next renewal and for the replacement conversation when the numbers turn.
- Market the plan in May. "HVAC maintenance plan" is searched most in May, before the heat, and it costs about $16.96 a click against $45 for "ac repair near me". A tune-up offer to last year's repair customers in April is the cheapest campaign of the year.
- Log the age of every system you touch. A ten-year-old unit on a member's account is a replacement quote waiting for the right month. "HVAC replacement" searches peak in September, once the summer bills are in, so that is when the member gets the quote and the financing offer.
None of this needs an agency. It needs a script, a price, a card on file and a technician who is paid to ask.
Get found in the two spikes
Everything else sends the homeowner to Google to check you out at 9pm in July, so the profile and the site have to be ready by May and by November.
The Google Business Profile. Primary category "HVAC contractor", a real service area, hours that show you answer after 5pm, and photos of your trucks and techs rather than manufacturer stock. Our Google Business Profile guide covers the setup.
A page per service, because the searches are separate. "AC repair near me" (201,000 a month), "furnace repair near me" (74,000), "hvac installation near me" (12,100), "hvac replacement" (8,100) and "hvac maintenance plan" (3,600) are five customers in five moods. Reviews, asked for on the day. BrightLocal's 2026 consumer survey (BrightLocal sells local SEO software) found that 97% of people read reviews before choosing a local business and 47% will not consider one with fewer than 20 reviews. The ask is a text with the link sent while the tech is still in the driveway. Reply to every review with the neighbourhood and the fix, so the next reader at 9pm sees a company that shows up.
Answer the phone. In July the homeowner calls three companies and books the first one that picks up. A tracked number with text-back for missed calls is worth more than any ad in this section.
Paid channels, priced in 2026 dollars
Paid channels work in HVAC because the replacement ticket can carry them. They fail when they are pointed at $250 service calls. In the order we would turn them on:
1. Google Local Services Ads. Pay per lead, above the map, with the Google Verified badge that replaced Google Guaranteed in October 2025 (background check, licence and insurance on file). 99 Calls publishes its clients' numbers: for September 2026 the average cost per charged HVAC lead was $64.50, the median $73.24, and the typical range $45.16 to $105.29, from five campaigns over twelve months, so treat it as a ballpark. At a 40% close rate that is about $160 per booked repair against a $1,205 average invoice, which works, and it works far better when a third of those repairs become members.
2. Google Search ads, for replacement and installation. Repair clicks are the most expensive in the trade: about $45.18 for "ac repair near me", $42.73 for "air conditioning repair" and $28.10 for "furnace repair near me" (Google Ads averages via DataForSEO, September 2026). A $45 click that converts one time in ten is a $450 repair customer, which only pencils if the membership follows. Replacement and installation terms cost less and pay more; send them to the matching page with a financing line. 3. Facebook and Instagram. Pre-season tune-up offers in April and October, and financing-led replacement offers in September, to the zip codes where your members already are.

Referrals, and the $25 customer
The same benchmark report puts the cost of a referred HVAC customer at about $25, closing 30 to 50% of the time, against $296 to $350 for a customer from paid channels. That gap is the whole argument for the agreement: a member is a customer who refers.
How to make referrals happen on purpose:
- Ask members, twice a year, at the visit. The tech leaves two cards with a $50 credit for the referrer and the referred. The ask is made in person, when the system is running and the homeowner is grateful.
- Home inspectors and realtors. Every home sale gets an inspection, and an HVAC system past twelve years is a line item. An inspector who can text you for a same-week assessment sends you the buyer, and the buyer becomes a member on day one in the new house.
- Property managers. Portfolios of systems on a schedule, replaced by age rather than by failure. One manager with forty units is more agreement revenue than a season of ads.
- The street. HVAC is invisible work, so yard signs do less than they do for roofers. The truck in the driveway in July still counts: a door hanger on the ten houses either side that says "we're on your street today, same-day service until 6pm" turns one emergency into two when half the block's systems are the same age. Printed hangers run about nine cents each.
A referral program is a marketing channel with a cost per customer of $25. It deserves a line in the budget, a script and a monthly number, the same as the ads.
What an HVAC marketing agency costs, and when it pays
"HVAC marketing agency" is searched 880 times a month, more than "HVAC marketing" itself, and most of page one is agencies. The prices, where they are published:
- Hook Agency, a home-service specialist, publishes local SEO from $2,800 a month, Google Ads management from $2,000 a month plus spend, and a website at $1,000 a month for twelve months.
- Footbridge Media runs a budget program at $249 a month plus a $775 minimum monthly ad spend if they manage Google Ads, month to month.

The break-even. At roughly 35% gross margin, a $5,977 replacement leaves about $2,100 and a $1,205 repair about $420. A $2,800-a-month retainer needs one and a half extra replacements a month, or seven extra repairs, before it has paid for itself, and each of those has to be a customer you would not otherwise have found. That is achievable for a company with three trucks in a metro; it is a stretch for one truck in a small town.
An agency is worth it once the trucks are full, the agreement program is running, and the owner has no hours left. - Week 1: the foundation. Clean up the Google Business Profile, set the service area and after-hours availability, upload twenty photos of trucks, techs and installs. Get the site live with a page each for AC repair, furnace repair, replacement, installation and the maintenance plan. Write the review-request text and send it to the last thirty customers.
- Week 2: the agreement. Price the plan at two visits, set up autopay, write the on-truck script and the spiff, and send a tune-up offer to every repair customer from last season.
- Week 3: the partners and the application. Email five home inspectors, five realtors and three property managers with a one-page price sheet and a same-week assessment offer. Apply for Local Services Ads, since verification takes days, with job types limited to repair and replacement.
